Hard brake pedal
The brake pedal requires far more effort than usual and feels solid underfoot. The brakes have not failed — the assistance has — but stopping distances lengthen considerably and the change is a genuine hazard if discovered during an emergency stop. Caused by a loss of vacuum to the brake booster: a leaking diaphragm, a perished hose, a failed check valve, or a vacuum pump that is tiring. A pedal that is hard only when the engine is warm points at the pump.

What this usually means
The brakes have not failed — the assistance has — but stopping distances lengthen considerably, and the change is a genuine hazard if discovered during an emergency stop. A driver who has never braked hard since the fault appeared does not know how much longer the car now takes to stop.
Caused by a loss of vacuum to the brake booster: a leaking diaphragm, a perished hose, a failed check valve, or a vacuum pump that is tiring. The booster multiplies pedal effort using the pressure difference between atmosphere and a vacuum source, so without vacuum the driver is pushing the master cylinder directly.
A pedal that is hard only when the engine is warm points at the pump, and that is the single most useful discrimination here: an electric or mechanical vacuum pump whose output falls as it heats produces exactly that pattern, and a cold test passes.
Two free checks come before any part. Pump the pedal several times with the engine off to exhaust the stored vacuum, hold the pedal down, and start the engine — the pedal should sink noticeably as vacuum arrives. One that does not is not receiving vacuum. And listen at the booster with the engine idling and the pedal pressed: a hiss is a leaking diaphragm or hose.
On a modern petrol engine the vacuum source is often a pump rather than the inlet manifold, because a throttle-less or turbocharged engine does not make reliable manifold vacuum. So the diagnosis differs by engine, and establishing the source comes first.
Do not drive far with no assistance. The pedal effort required for an emergency stop is far beyond what most drivers expect.
