What this usually means
Start by asking whether the transmission is misbehaving or whether it has decided to. A module that has lost confidence in a sensor or a solenoid stops making fine judgements and falls back to maximum line pressure, because a firm engagement it can guarantee is safer than a smooth one it cannot. That makes every change abrupt, and it is protection rather than damage — which is why so many of these complaints arrive with a stored code and no mechanical fault at all.
Fluid comes before anything else, and on two separate grounds. Low fluid lets the pump draw air, and air compresses where fluid does not, so pressures arrive late and soft. Degraded fluid has lost the friction modifiers that let a clutch grip progressively instead of grabbing — the fluid is a working component of the clutch, not a lubricant that happens to be in the way. Dark or burnt-smelling fluid is a finding in itself.
Adaptation is the third population and the one most often missed. A modern transmission continuously learns how long each clutch takes to fill and where it begins to grip, and those values are correct only for the fluid and the wear they were learned against. After a fluid service, a valve body repair or a battery disconnection, the learned values no longer match — so a gearbox can shift worse immediately after being serviced, and the repair is a relearn rather than a part.
Some of it is not a fault. Cold fluid is thicker and the first few changes of a winter morning are firmer by design.
